Once upon a time, in a world without AI, Google was the only "gatekeeper" that stood between small businesses and future customers.With just a few pieces of evergreen content and a little SEO, all of us could easily manage our online visibility all by ourselves.

Google dominated the space of brand visibility for 25 years. If the algorithm knew enough about your business, you would be ranked in their search results.But then, out of nowhere, a new kind of player arrived on the scene... one that would quickly change the landscape of online search and visibility for all of us.

And their leader was an unassuming, one-page website called ChatGPT.At first, these LLMs felt like a fun party trick, or an easy way to cheat on high school essays.But over time, they began to gain more and more adoption into the daily lives of consumers.

For consumers, artificial intelligence was an exciting and welcomed change.In fact, by the end of 2025, more than half of American adults reported using AI tools like ChatGPT for online research on a regular basis.And that’s when something far crazier happened.

For the first time in nearly three decades, the gatekeeper of Google lost marketshare.LLMs like ChatGPT made the search experience feel so natural, that more and more people started skipping Google altogether.Google responded with their own AI-generated results, pushing paid ads and organic links lower than ever before.With AI quickly becoming part of everyday life, what could possibly go wrong?

Of course, something went very wrong. Especially for small businesses.As soon as the new AI algorithms launched on Google and ChatGPT, small business visibility dropped nearly 70%.The era of simplistic brand visibility was over.

The moment I realized this was happening, it really got under my skin.As a third-generation entrepreneur, I've respected business leaders my entire life.And suddenly, I saw these new AI gatekeepers start bypassing all of us... just like the interstate did to the original businesses on Route 66.So in the summer of 2025, I called up the smartest people I knew, and they agreed to help me figure out why this was happening.

Here’s what we learned.

After building a team of digital workers, we were able to analyze more than one billion visibility signals across LLMs like Google and ChatGPT.That gave us a live, practical view into why the digital gatekeepers recommend a few small businesses (and completely ignore the rest).We named this divide The Reputation Gap, because unfortunately the average consumer instantly trusts and buys from whoever Google or ChatGPT recommend to them.

As unfair as it is, today's gatekeepers will avoid telling people about your business unless you've met their three new requirements:

  3. Your brand is continually cited by a trusted source.

I'll be the first to admit this is frustrating. However, the price of not playing the game is far too high to ignore.So let's quickly break down each of these new rules.

Requirement #1: AI-Compliant Website

This is nerdy... but as you may know, the old algorithms wanted sites built in a certain way. If they were, they could rank.But those old criteria have significantly changed. Today's gatekeepers want two completely different versions of your website:

  • One that is intuitive for humans

  • And one that is structured specifically for AI

If both versions don't exist, it will rarely get recommended to potential customers.

For decades, occasional blog posts were enough to stay visible in search results.But today's AI algorithms want to continually learn from daily practitioners.
